I care about this term because I see it abused constantly.
A chart goes up. Logins increase. More reports get exported. Someone says adoption is improving, someone else says expansion is inevitable, and the whole company starts talking as if the product has discovered some elegant compounding engine. Sometimes that’s right. Often it isn’t.
I used to blur those together myself. If I saw more clicks, more sessions, more feature touches, I leaned optimistic by default. Then I spent enough late nights inside customer accounts—and enough miserable hours reconciling retention data with behavior data—to realize my mental model was wrong. Activity is not the thing. Value creation is the thing.
One of the clearest cases came from a Shopify store we worked with. On paper, the account looked healthy: more users logging in, more tracked pages, more exports, more time in the platform. If I had stopped there, I would have called it expansion. But once I dug into how the team was actually behaving, the extra usage came from people re-checking reports they didn’t trust. They were not getting more value. They were trying to verify outputs because confidence was low. That wasn’t a usage expansion loop. That was friction dressed up as engagement. When deeper usage leads to better outcomes—faster work, less manual effort, clearer reporting, better coordination, earlier issue detection, better decisions—retention usually improves and expansion revenue often follows. Not magically. Just mechanically.
If you have a real usage expansion loop, it tends to improve three things I care about more than almost any vanity adoption metric:

I care for a simpler reason. Acquisition gets expensive. Paid channels get noisy. SEO is slower than founders hope. Outbound burns energy fast. So if current customers are not expanding because your product earns a larger role in their workflow, you end up forcing too much of your growth burden onto acquisition.
For SEO and content products, this pattern is unusually visible. A team starts with one narrow job—rank tracking, site auditing, content optimization, reporting. Then, if the product is shaped well, they move outward into adjacent workflows: internal linking, stakeholder reporting, collaboration, multi-site management, recurring monitoring, API usage. The product stops being “a tool we check sometimes” and starts becoming part of how the team operates.
That shift changes the economics.
It changes budget conversations too. A product tied to one occasional job gets reviewed every budget season. A product tied into weekly reports, planning meetings, issue monitoring, and shared team rituals tends to survive those conversations because removing it would create immediate operational pain.
At its simplest, a usage expansion loop looks like this:
Initial value → repeat use → broader adoption → more embedded workflows → stronger outcomes → higher retention and/or expansion → more reasons to keep using the product
Neat on paper.
Messy in reality.
When I audit a SaaS product, I usually think about the loop in a more operational sequence:
The fragile point is step three.
That adjacent use case has to feel obvious—almost inevitable. If the next workflow feels like a sales trick, the loop breaks. If it feels like the next thing a sensible user would do after getting value from the first workflow, the loop compounds.
I used to think broad product suites had a built-in advantage here because they already had lots of workflows available. Three years ago I would have told you that more product surface area meant more expansion potential. I don’t think that anymore. Broad suites often make the first win harder to find, and if the first win is muddy, expansion usually never starts. The products that expand well often feel narrow at the beginning in the user’s mind—even if the platform underneath is broad. (Side note: founders rarely enjoy hearing this after they’ve spent a year shipping platform features.)
If activation is fuzzy, expansion is mostly fantasy.
Customers need a clear first job to be done and a short path to the first useful outcome. Not a guided tour. Not twelve setup steps. Not a giant menu of possibility. A win.
This is where many teams overcomplicate things. They want users to appreciate the full platform immediately, so they expose everything at once. But the accounts that expand most cleanly usually don’t start broad. They start with one painful problem solved clearly.
I learned this the annoying way during a debugging session on a product funnel. We kept arguing internally about whether users who touched the most advanced capabilities would retain better. It sounded plausible: smart users, advanced features, stronger accounts. Nice story. Then I pulled cohorts more carefully and the pattern was much less glamorous. The strongest retention came from teams that reached one very specific success moment quickly, then turned that into a recurring workflow. Not from teams that explored the most. From teams that operationalized one thing.
Boring. Important.
That changed how I look at onboarding. I used to reward exploration mentally. Now I care much more about whether the customer got to one meaningful output fast enough to feel relief. Relief matters. A product that relieves pressure earns trust. A product that merely offers possibility earns curiosity—and curiosity doesn’t renew by itself.
This is the underrated part.
A user starts tracking keywords. What should happen next? Reporting, page optimization, issue monitoring, collaboration, or competitor tracking may all be plausible. But not every adjacent feature is equally natural for every customer type.
That last sentence carries more weight than most product teams want to admit.
An agency may expand first through reporting and multi-client workflows. An in-house team may expand first through stakeholder visibility and cross-functional collaboration. A technical SEO team may move toward monitoring and issue prioritization. Same product. Different expansion path.
If you ignore that, you end up with generic in-product prompts that look strategic in planning docs and underperform in the real world.
I’ve seen this repeatedly in SEO software. A marketer begins with rank tracking, but the strongest account expansions rarely come from “track more keywords” alone. They usually happen when reporting, optimization, collaboration, and execution start living inside one system. (Edit, mid-thought—actually, for some in-house teams stakeholder reporting comes before collaboration; agencies often do the reverse.)
Natural adjacency turns a feature set into a loop.
Forced adjacency turns it into a sales sequence.
There’s a subtle product-design point here that teams miss. The second workflow should not require the user to adopt a whole new mental model. If the first workflow is “help me understand SEO performance,” the second workflow can be “help me report it,” “help me prioritize what to fix,” or “help me involve another teammate.” Those are adjacent. But if the second workflow suddenly asks the user to reconfigure permissions, rebuild taxonomy, or commit to a different buying center before they have momentum, the loop gets interrupted.
And interruptions matter more than teams think. Not because users are impatient—though many are—but because the emotional state shifts. During a good expansion path, the customer feels, “Yes, this helps, what else can it help with?” During a bad expansion path, they feel, “Wait, why is the product making me do this now?” Small difference in wording. Massive difference in retention.
This is the main test.
Maybe the only test that matters.
Does more usage produce better customer outcomes?
Not more events. Better outcomes.
Can the team move faster? Coordinate better? Report more clearly? Catch issues earlier? Reduce manual work? Make better decisions with less effort? If yes, you may have a real loop. If no, you may just have rising activity.
I’m careful here because product analytics can make almost anything look meaningful if you slice it creatively enough. More exports. More logins. More dashboard opens. Nice graphs. Weak insight.
One pattern I watch closely is whether usage rises because the product creates leverage—or because the customer is compensating for product weakness. That difference is easy to miss. (Quick caveat: I’m less confident in simple consumption metrics for products where usage can rise because of technical overhead rather than business value.)
For example, an analytics platform may show growing event volume, but if the additional volume doesn’t make reporting or decision-making better, that is not healthy expansion by itself. An SEO platform may show more crawled pages, but if that creates more noise without better prioritization, the customer can feel busier rather than better served.
I had one customer-site investigation where this became painfully obvious. The account looked “engaged” because they were generating a lot of exports and checking dashboards daily. What was really happening? Their team had built a manual QA ritual around the product because they didn’t trust what they were seeing in the interface. They were using the software more because they had to double-check it. Usage was up. Confidence was down. Renewal was shaky. That is the kind of false signal that ruins product strategy if you don’t look closely.
So I keep coming back to a blunt question: if a customer uses more of the product in the intended way, do they get more leverage from it?
If the answer is unclear, the loop is unclear.
A lot of teams underestimate the boring features.
Saved views. Scheduled reports. Alerts. Templates. Permissions. Integrations. Shared dashboards. Recurring tasks.
Not glamorous.
Often decisive.
These are the things that turn occasional use into operational use. They are the features that make a product show up in weekly meetings, monthly reviews, handoffs, check-ins, client updates, and recurring team rituals.
I remember one investigation where the team I was speaking with was obsessed with advanced feature adoption. They wanted to know why accounts touching their “power tools” weren’t retaining as well as expected. When I looked more closely, the strongest retention signal wasn’t advanced usage at all. It was whether teams had set up recurring reporting and shared views across multiple people. That was the habit layer. That was what made the product part of weekly work.
The advanced feature story was emotionally satisfying.
The recurring workflow story was the real one.
Once a product becomes part of a standing meeting, a monthly review, a shared dashboard, or a repeated cross-functional ritual, replacement friction changes. Not because the customer is trapped. Because the product now carries operational memory. Remove it, and the team has to rebuild context, reporting, permissions, habits, and trust elsewhere.
This is where I corrected another bad instinct of mine. I used to think “sticky” mostly meant feature richness. More capabilities, more reasons to stay. But after enough retention analysis, I revised that. Stickiness often comes less from capability count and more from habit depth. A product with fewer features but stronger recurring rituals can beat a broader platform that never becomes routine.
Usage-based pricing can work. Seat-based pricing can work. Tiered packaging can work. Hybrid models can work.
I’m not religious about the model.
What matters is whether pricing expands when customer value expands.
If users hit a paywall before they’ve felt the benefit of broader usage, you cut the loop in half. If the bill rises because customers are getting more utility, more efficiency, or more organizational leverage, expansion feels earned. If the bill rises because they crossed an arbitrary limit before they saw the outcome, expansion feels extractive.
I used to think packaging was mostly a monetization conversation. I’ve changed my mind. Packaging is often product design wearing finance clothes. It shapes whether adjacent workflows are discoverable, usable, and economically sensible to adopt.
I’ve seen teams accidentally create fake expansion by charging more as overhead rises. More data. More seats. More tracked entities. More spend. Looks good in the revenue dashboard—for a quarter. But if the customer doesn’t feel proportionally more value, you’re not building a durable loop. You’re building resentment with delayed reporting.
That delay is what fools people. The churn doesn’t happen instantly. It shows up at renewal, or a few months later, or during procurement when someone asks the annoying but correct question: “Why are we paying more, exactly?” If the answer is weak, the loop was weak all along.
A team starts by tracking one product area or property. Then they add more dashboards, deeper event instrumentation, downstream integrations, more internal users, and recurring reporting. The value increase comes because more decisions are made from a shared system—not because event volume got larger.
If the platform becomes the place where product, marketing, and leadership align on what happened, that is meaningful expansion.

I’ve seen this firsthand with agency-style accounts. The strongest expansions usually didn’t happen because someone just tracked more keywords. They happened when reporting, execution, and coordination started to live in one system. That’s when churn risk changed. That’s when budget conversations changed.
One team adopts it for project tracking. Then other departments join because cross-functional work gets easier when everything lives in one place. The value increase comes from coordination and visibility—not raw task volume.
That distinction matters. More tasks by themselves can mean more chaos. Better coordinated tasks can mean more value.
A team starts by using it to manage a single editorial workflow. Then they add briefs, stakeholder approvals, publishing checklists, performance reporting, and collaboration across writers, editors, and SEO. The value expansion is not “more documents created.” It’s less friction across planning, production, approval, and optimization.
That’s the pattern I look for. Usage deepens because the product removes handoff pain in adjacent steps. Not because the team has been nudged into clicking more screens.
A usage expansion loop is a type of growth mechanism, but it is narrower than a general growth loop.
So if your product grows because content brings in new inbound traffic, that is a growth loop.
If it grows because customers adopt more workflows, depend on the product more, and spend more over time because of the added value, that is a usage expansion loop.
Different engine.
You can have both. The strongest SaaS companies often do. One engine brings customers in. Another increases the value of the customers already inside the business.
You do not need perfect measurement on day one.
You do need measurement that connects usage to customer value.
The metrics I usually want to see are:
If you use Mixpanel, Amplitude, or PostHog, the practical work is building funnels, cohorts, and retention views around meaningful workflows—not raw pageviews. I’m stressing that because I still see teams instrument beautifully and answer the wrong question.
Segment by customer type too. What predicts retention for enterprise accounts may mean very little for SMBs. What predicts expansion for agencies may be weak for in-house teams. What matters for a technical buyer may be irrelevant for a reporting-heavy stakeholder user.
One more thing: compare expanded accounts with healthy non-expanded accounts and churned accounts. If you only study customers who spent more, you can easily build a story that ignores whether the post-upgrade behavior was durable. That mistake is common.
Very common.
And I’d go even one level lower than most teams do. I don’t just want to know that users touched Workflow B after Workflow A. I want to know whether Workflow B changed the account’s operating rhythm. Did they start using scheduled reports? Did another teammate join? Did weekly usage become more consistent? Did support tickets about confusion drop? Did renewal confidence improve in CS notes? (Side note: yes, mixing quantitative product analytics with qualitative account notes is messier than teams want—but it often tells the truth faster.)
The cleanest metrics are not always the most useful ones.
There are a few patterns I treat as red flags:
Short-term dashboards can look great in all five cases.
That’s the trap.
And the trap is nastier than it looks because each of these can be narrated internally as success. “Adoption is broadening.” “Teams are inviting more users.” “Consumption is increasing.” “Upgrades are happening.” Maybe. But if those changes do not lead to stronger customer outcomes and healthier long-term retention, they are not the loop you think they are.
I’ve sat in enough meetings where everyone wanted the chart to mean more than it meant. I understand the temptation. Founders want proof of momentum. PMs want validation. Growth teams want something to scale. But the uncomfortable version is usually the useful one: increased usage means very little unless you can explain why the customer is better off because of it.
Beyond the warning signs, these are the mistakes I see most often:
I’ve made at least a few of those mistakes myself. Especially the first one.
For a while, I was too willing to accept activity as evidence. If a cohort had more feature touches, I leaned optimistic. After enough customer investigations, I stopped doing that. Now I want to know which actions correlate with durable value, not which actions merely happen a lot.
That shift sounds obvious when written down. In practice, teams resist it because high activity is emotionally comforting. It gives you something to point at. It creates movement. It lets you say “engagement is up” while avoiding the harder question of whether life is actually getting better for the customer.
Another mistake I used to underestimate: pushing adjacent workflows too early. Teams get excited about expansion and start promoting the next use case before the first one has landed. That usually backfires. If the customer has not yet felt the first win, the second offer feels like noise. Or pressure. Or upsell theater.
Timing matters.
So does sequence.
If I were working through this with a SaaS team, I’d usually go in this order:

Sometimes new features help, yes. But sometimes the better move is making the second workflow easier to discover, the third workflow easier to repeat, and the recurring habit easier to operationalize. (Side note: I’ve seen teams spend a quarter building net-new functionality when the real issue was that nobody understood the next useful step after activation.)
If I had to simplify this even more, I’d say there are four jobs here:
Everything else is detail.
Important detail, sometimes—but still detail.

Use this quick check:
Are customers using more of the product over time? - No → You likely don’t have a usage expansion loop yet. - Yes → Go to the next question.
Does that added usage map to better customer outcomes? - No → You may have activity growth, not value expansion. - Yes → Go to the next question.
Do customers who expand usage retain better? - No → The loop is weak, broken, or mismeasured. - Yes → Go to the next question.
Do they also expand spend in a way that feels proportional to value? - No → Pricing or packaging may be interrupting the loop. - Yes → You likely have a real usage expansion loop.
Ask yourself:
If you can’t answer most of those quickly, the loop probably isn’t clear enough yet.
No. Product-led growth is a broader go-to-market motion. A usage expansion loop is one mechanism that can exist inside it.
No. If usage rises without better outcomes, it may reflect confusion, overhead, poor UX, mistrust, or forced process behavior.
Breadth is how widely the product is used—more seats, teams, projects, domains, or tracked entities. Depth is how repeatedly and meaningfully key workflows are used.
Yes. Some products retain well because they solve one painful job exceptionally well. Expansion helps, but it is not mandatory for every business model.
No. But many of the strongest subscription businesses benefit from it because acquisition gets harder over time, and growth from existing customers is often healthier than constantly replacing churn.
Start with activation, feature adoption by cohort, retention by behavior, expansion rate, and NRR. Then segment by customer type so you don’t average away the real signal.
Look at what happens after the upgrade. If upsold accounts retain, keep adopting, and show stronger outcomes, that’s healthy. If they churn soon after, something is off.
Yes. If customers are pushed into higher spend because of arbitrary limits, seat pressure, or technical overhead—not increased value—you can create expansion revenue without building a durable usage expansion loop.
In my experience, it’s one of three things: weak first value, unnatural adjacent workflows, or pricing that asks for more money before the customer feels more value.
No. More seats can be a good sign, but on its own it proves very little. I want to see whether those extra users participate in meaningful workflows and whether the account gets better outcomes as a result.
Then I assume one of three things until proven otherwise: the usage is low-value, the usage is compensating for friction, or the way the team is measuring “usage” is too shallow.
Longer than most teams want. You can see early signs in activation and workflow adoption, but the real proof usually shows up when you compare cohorts over enough time to observe renewal quality, post-upgrade health, and whether habits actually stick.
I keep coming back to one question:
When customers use more of the product in the intended way, do they keep it longer and expand for reasons tied to value?
If yes, you probably have the real thing.
If not, you may just have more activity.
And most dashboards are much worse at telling those apart than teams want to believe.
